I had been leaving my parts in the brass black too long, it turns out. I was giving them a 2 hr soak time and they came out all crumbly/flaky. Recently I soaked for about 45 minutes and the part came out beautisimo!

Perhaps soak times should lengthen as the solution weakens..? We shall see, but for a realatively new batch the 45 minutes works well.
